The ATTUNE™ Team framework

Six conditions shape whether a leadership team executes what it agreed.

ATTUNE™ Team examines how a leadership team aligns, builds trust, speaks the truth, understands different perspectives, navigates decisions, and follows through. These six conditions work together. Weakness in one can undermine the others, even when the strategy itself is sound.

Why conditions

Strategy moves at the speed of six human conditions.

ATTUNE™ Team principle

ATTUNE™ Team looks at what happens between executives: how the team disagrees, decides and follows through when the pressure is real.

The six conditions came out of more than 6,000 executive coaching sessions since 2019. Across industries, titles and geographies, the same patterns kept shaping whether a capable team delivered its strategy: Alignment, Trust, Truth, Understanding, Navigation and Execution.

The method rests on one chain of cause and effect: leaders create conditions, conditions shape behavior, and behavior drives results. Change the conditions a team works in, and the behavior in the room changes with them.

Reading each condition

Each condition sits on a range.

The range shows where pressure is costing the team most. The aim is a team whose conditions hold under pressure.

Strength

Consistent and reliable under pressure

Developing

Present, but not yet reliable

Growth edge

Where pressure creates the most cost

The six conditions

Definition, question and observable behavior.

Alignment

We share a purpose and priorities.

“Does this team share a clear picture of where we are going, and why now?”

Alignment means a shared picture of where the team is going and why now, even when people still differ on the details. Without it, capable people pull hard in different directions, and functions end up duplicating or undoing each other’s work.

Observable when present

  • Team members would name the same top three priorities if asked separately.
  • When priorities change, the team quickly gets clear on what needs to happen next.
  • People make independent decisions that align with our shared direction.

Trust

We speak up and challenge each other.

“Can people on this team say the hard thing without managing the reaction first?”

When people can say the hard thing without managing the reaction first, less of the team's time goes into defending positions. Where trust is thin, concerns get raised around people instead of to them, and decisions slow down while everyone protects themselves.

Observable when present

  • Team members raise concerns directly with each other, not around each other.
  • People can admit mistakes without worrying about their reputation.
  • People can disagree openly, even with the most senior person in the room.

Truth

We face reality, even when it is uncomfortable.

“What does this team know but is not yet saying?”

Truth is the discipline of naming reality in the room: the risk someone has already seen, the plan that is slipping, the concern that keeps coming up in side conversations. What stays unsaid tends to resurface later, in hallway conversations and reopened decisions, when it costs more to fix.

Observable when present

  • The real issues get named in meetings, not only afterward.
  • Bad news surfaces early, before it becomes a larger problem.
  • Challenging perspectives are welcomed rather than dismissed.

Understanding

We get to the real issue.

“What is driving the friction underneath what is being said?”

Understanding is the capacity to see what is driving the friction underneath what is being said, such as a loss of scope, competing incentives or an older disagreement, and to address that cause directly.

Observable when present

  • When tension arises, the team tries to understand what is really going on before reacting.
  • Team members ask questions before drawing conclusions.
  • People get curious before defending their position.

Execution

We decide and deliver.

“Does what was decided in the room still hold on Friday?”

Execution is accountability that holds: ownership named in the room, and commitments that still stand days later. It most often breaks at the handoff, when everyone assumes someone else owns the next step.

Observable when present

  • Commitments are followed through without needing to be chased.
  • Everyone knows who is responsible for what.
  • When someone doesn’t deliver, the team addresses it directly and agrees what needs to change.

How the conditions interact

Where a weakness starts is rarely where it shows up.

Weak Trust tends to show up as missing Truth. Weak Navigation reopens Alignment. Weak Execution erodes Trust for the next conversation. That is why the work starts with the whole team, not with one condition.

One decision, six conditions at once

The decision your team keeps reopening.

Follow one decisionThe one your team keeps reopening.

  • Alignment

The team agrees what the decision is meant to achieve.

When weak, it shows up in Execution: each function delivers a different version.

  • Trust

People say what they actually think of the options.

When weak, it shows up in Truth and Navigation: objections go unspoken, and agreement unravels in the hallway.

  • Truth

Known risks reach the table while they are still cheap to fix.

When weak, it shows up in Execution: a risk nobody named stalls delivery.

  • Understanding

The team reads what sits under the resistance, such as a loss of scope or status.

When weak, it shows up in Navigation: the same argument returns in a new form.

  • Navigation

The team commits, including the people who argued against it.

When weak, it shows up in Alignment: the decision is reopened and the direction blurs.

  • Execution

Owners are named, and the decision still holds on Friday.

When weak, it shows up in Trust: missed commitments make the next candid conversation less likely.

A strong condition can hide a weak one

Illustrative Team Dynamics

Teams like these often look healthy from the outside. The strength is real, and it covers for the condition that is costing them.

Strong ExecutionWeak Truth

Reliable delivery on plans nobody challenged.

Deadlines are met and the dashboard stays green. The risks people saw early were never raised, so the team executes well on the wrong version of the plan.

Strong TrustWeak Navigation

Warm, honest meetings, and decisions that keep reopening.

People speak freely and like working together. Disagreement is aired but not resolved, so the same decision returns to the agenda.

Strong AlignmentWeak Understanding

Everyone agrees on the goal and keeps colliding over how.

The direction is clear. The friction between two functions is treated as a personality issue, and the underlying cause, such as scope or incentives, goes unaddressed.

ATTUNE™ Team principle
“Leaders create conditions. Conditions create behavior. Behavior creates results.”

The chain also runs back: what a team does reshapes its conditions, and the way its leaders lead.

When the conditions hold

What each condition makes possible.

Alignment

Faster prioritization

Direction is settled once, so time goes into executing it.

Trust

Less organizational drag

Energy goes into the work instead of self-protection.

Truth

Earlier risk identification

Problems surface while they can still be solved.

Understanding

Stronger collaboration

The team reads friction accurately, so the same argument stops coming back.

Navigation

Decisions that hold

Contested choices get resolved and stay resolved under pressure.

Execution

Reliable delivery

Ownership is named in the room, and commitments still stand days later.

The cost of an open decision

One decision. One quarter.

Illustrative scenario: how one unresolved decision can become an execution problem over thirteen weeks.

  1. Week 1

The team agrees in the meeting.

By the afternoon, the hallway version is different.

    Delivery
  2. Week 3

Each function protects its own priorities.

Budget and people go three directions.

    Resource allocation
  3. Week 6

    It’s back on the agenda.

More analysis, still no decision. Hires and launches wait.

    Decision speed
  4. Week 9

Two leaders take it to the CEO.

The CEO spends the week refereeing.

    Executive capacity
  5. Week 13

The status report said on track.

    The quarter’s target is missed.

    Execution risk

No single report shows these costs. Together, they show up in the quarter’s results.
